Was not sure if I was going to reply or not, but a response might be better than none.
The heater in my M series restoration is naff as well. Big leaky steel heater matrix, massive single speed blower that is like having an asthmatic blowing at you through a straw...
I intend to use a heater box from a modern(ish car)...
The unit I have in my kit car came from a mk3 polo....Nice small alloy heater matrix, lightweight powerful variable speed blower...all in a nice compact package..
I guess it depends how handy you are with the tools in the garage....
Fitting a heater such as the polo one into an M series would not be too tricky and could be done in such a way as to retain the standard "look" under the bonnet...

when I restored my Vixen S2 I've used a used Audi 50 unit, a small compact device with a mighty blower the cured the misted windscreen problems when it's wet outside. For the classic look you have to build a housing around the plastic unit but otherwise a very simple and straight forward conversion.
