Had a S21U from launch so support will end around the launch of the 26 so I may be tempted to go for the 26U. It still irks me that a phone that still works as it should is made obsolete prematurely.

Same here with my S21+. My phone is still perfectly OK, albeit a bit battered now and the battery is poor. With support ending, and my need to use it for work therefore failing compliance policies, I'll look at either the S25U in the black Friday deals or perhaps the S26U on release..

S20 no longer receives security updates. S20FE has just, or will receive its last security update any time from now (October patch). S21 will receive its last security update in January. I know what you mean, I moved from the S20+ to the S23U because it was the only S23 that was meaningfully better than what I had, but hated it because it is so heavy and bulky in comparison. They did innovate with the S25 Edge, it's an amazing bit of kit for its size, but it's not the innovation most people wanted. I love mine, best phone I've had by a long way. The folds are innovative too, but I don't get them at all - can happily work off a phone screen when I'm out and about and if I'm home the non-fold tablets are better. I can take a non-fold tablet out with me anyway easily enough, even the ultra, which is an unreal bit of kit too.
I guess the problem is that they want to make as few different devices as possible, but everyone wants them to innovate in different directions and they're struggling to keep everyone happy.
They would definitely be better off leaving AI alone as they're wasting resource repeating Gemini, but they probably think that they need that in the longer term.

Such as? My personal view is that phones are pretty decent now, I don't really see the need for a whole new phone to be released each year and look on the bright side that I can keep my phone longer without feeling the need to upgrade.I just want a new Sxx Ultra with a killer feature that makes upgrading a no-brainer. The one thing I would like is a bigger battery. I'd be happy to have a phone 0.5mm thicker and have a larger battery capacity. I think the failed edge version showed similar.
