A3 Aircon problem......

The A/C on my A3 has decided to play up (during a heatwave, of course) and the local dealer can't get it in before next week.
It has an automatic Climate-Control system with manual overides and Basically the problem is that no air is coming out of the vents, regardless of settings, temperature etc. The fan is blowing OK but nothing is passing through the vents as if all the valves are shut.
Oddly, however if I stop the engine and just switch on the ignition without starting the car then all the air vents work fine but then it all goes sh1t-shaped when the engine's running.
Any one got any ideas what it could be?.....
