2007 Focus 1.8 TDCi Brake Issues

Trying to help out the in-laws with the brakes on their 07 1.8 Focus TDCi and need a little advice...
Symptoms:
When braking the brakes work fine with the first application but if you hold the pedal down it goes rock hard and then begins to rise. After lifting off the pedal the brakes will return, after some time, to normal operation for a single use and rinse and repeat.
To me this points to a problem with the vacuum. Already changed the vacuum pump and this has not resolved the issue. Can't find any leaks from the vacuum hose and there appears to be good pressure in the hose when running. So the only other likely thing left to change is the brake servo/booster?
Is there anything I should look out for when removing the servo? Can the MC be split from the servo prior to removal, to prevent having to bleed the brakes. Looks like a bit of a PITA to be fair, not a lot off access due to A/C lines and intake.
